The Busy Firm. Active clients (dashed) passed the ceiling set by the bottleneck role in July and stayed above it. If nothing changes, departures shrink the ceiling to about 29 clients by October 2027. Pulling the lever would lift it to about 49.
Illustrative. Juniper Ridge Advisory is a fictional firm with a full year of modeled data, analyzed the way we analyze yours.
For each role, take its available hours, multiply by a sustainable share for that role, and divide by the hours that role spends per client. The lowest result is your real client ceiling, whatever your total headcount says.
Three Directors with 1,350 available hours a quarter, a 60% sustainable share and 22 Director hours per client can serve about 37 clients. If every other role could serve 50, the ceiling is still 37.
You hire, but the same people stay overloaded.
Add to the bottleneck role, or move its non-essential work to others.
Money (the right hire is often the most expensive one) and time to redesign roles.
Adding headcount outside the bottleneck. It raises cost without raising the ceiling.
Every Growth Lever on your Dashboard shows where it lands if nothing changes and where it lands if you pull it. The gap is the case for pulling it. Most companies should pull two or three at a time, sometimes four, never five.
