What went wrong

Lead flow rose about 60% while a hiring freeze held. Utilization went from 78% to 89%, above its ceiling. Three people left between July and October, all of them people the firm wanted to keep, and Turnover Rate went from 7% to 25%. Weeks Until We Hire went from 31 weeks to 4 weeks past the line. Clients on track fell from 86% to 46% as each Advisory client got 50 hours a month instead of 69. Revenue was growing, at 59% a year, which is exactly why nobody saw it as a problem.

If nothing changes

The freeze holds and people keep leaving, about one every two months (half the summer's pace). Nobody is replaced, so the team can't serve its clients and at-risk clients leave: revenue falls from $656K to about $461K a month by October 2027, while Utilization stays pinned at 95%.

The levers to pull, and why

  • Turnover Cost. Every regretted departure removes capacity the firm can't replace quickly. Stopping departures is the fastest capacity it can get.
  • Weeks Until We Hire. It's below zero: demand already exceeds the team, and hiring takes 15 weeks. Hiring on the trigger is the only way to catch up.
  • Cost to Deliver. Advisory clients were squeezed from 69 to 50 hours a month. Restoring the delivery standard is how the new capacity reaches clients.
  • Client Results. Fewer than half of clients are on track. Without recovery plans, they are the next revenue to walk.

With the Growth Plan

Revenue holds flat until the backfills land in March, then grows: about $806K a month by October 2027 instead of $461K. Growth Rate comes down from 59% and settles near 23%, inside its range, and Utilization near 81%. Growing faster isn't the goal here; keeping the revenue the firm already has is. About $1.12M more profit over 12 months.

The tempting fix

Why not sell harder or raise prices?

Demand isn't the problem; capacity is. More sales would push Utilization higher and lose more people.
